The Invisible Rules

Every organization runs on two sets of rules.

The first set is documented: the processes, the policies, the onboarding guides. The stuff that exists in someone’s Google Drive, probably slightly out of date, probably missing the edge cases.

The second set is invisible. It lives in people’s heads. It’s the stuff that gets answered with “oh, you just need to ask Sarah about that” or “it depends on whether it’s a project car or a pool car.” It’s the institutional memory that turns a new hire into a useful colleague, not after reading a handbook, but after twelve months of running into situations and learning what actually happens.

The invisible rules are usually the important ones.


I’ve been working on something lately that’s made me think hard about this. Abstractly: an automation project that takes incomplete structured documents and tries to make them complete. The documents arrive missing fields. Not randomly — there are patterns. The same kinds of gaps appear over and over, driven by the same underlying ambiguities.

The technical problem of filling those gaps turns out to be, at its core, a knowledge problem. You can’t write an algorithm to complete the documents without first making the invisible rules visible. You have to ask: what determines how a cost gets allocated? What distinguishes one category of item from another? What happens when two rules conflict?

And here’s what I’ve noticed: the answers rarely exist anywhere. They live in the heads of the people who’ve been doing this manually for years — so long that they’ve stopped noticing they’re applying judgment. They see an incomplete document and just know what it should say. The knowledge is fluent, automatic, invisible to them.

Making that knowledge explicit enough for a machine to use it? That’s the actual project. The code is almost the easy part.


There’s something interesting about what AI projects do to organizations as a side effect. When you try to automate a process, you have to describe it precisely. And describing it precisely forces someone — usually for the first time — to actually articulate how the thing works.

I’ve seen this pattern a few times now. A team starts a project thinking it’s about technology. They end up in a conversation about organizational knowledge they’ve never had before. Where does the decision authority sit? What are the exceptions and who decides them? Which rules are actually rules and which are habits that someone started doing once and nobody questioned?

That conversation is valuable even if the automation never ships. You end up with a clearer picture of how your organization actually functions, not how it’s supposed to function.

AI as an organizational X-ray, more than an efficiency machine.


What I find compelling about this kind of work is the archaeology of it. You’re excavating implicit knowledge — pulling it up from where it’s been buried under years of “this is just how we do it” — and turning it into something explicit, testable, improvable.

The rules, once written down, can be challenged. Updated. Improved. You can ask: do we actually want to keep doing it this way? The invisible rule was never questioned because nobody could see it. Making it visible is the first step to making it better.

I think that’s undersold as a value proposition for AI projects. Yes, you might get a faster process at the end. But you might also get an organization that understands itself a little better — that knows where its knowledge actually lives and how it actually flows.

That seems worth at least as much as the automation.
